HVAC is being bought up, and homeowners now ask AI who to call

Private equity is buying HVAC companies fast. Capstone Partners counted 92 HVAC services deals announced or completed in 2026 through its July update, and private equity add-ons made up 41.3% of them. Apex Service Partners, an HVAC, plumbing and electrical roll-up, was reported in May 2026 to be valued at $10 billion. Companies with that kind of backing can outspend you on everything.

Ads don't close that gap for a small shop. LocaliQ's 2025 home services benchmark puts one air conditioning lead from search ads at $127.74, and a lead is not yet a job. We compare ads and SEO in more detail on their own page.

Homeowners are also changing where they ask. Scorpion's 2026 home services survey found that 22% of US homeowners who had hired a trades pro in the previous 18 months now use AI tools such as ChatGPT to research or find recommendations. Of the 944 operators and executives it surveyed across HVAC, plumbing, electrical, lawn, pest and roofing, 80% said they're unsure how to appear in AI-driven search results. Across all local businesses, SOCi's 2026 survey of more than 1,000 US consumers found 52% had used an AI tool to find one in the past 30 days, up from 9% in 2025.

AI gives short answers. Sterling Sky's June 2026 analysis of the searches it tracks found Google's AI local packs show one or two businesses instead of three, and surfaced about 32% as many unique businesses as regular 3-packs. When the answer is one or two names, being one of them decides who gets the call. Our guide to where ChatGPT gets its local business recommendations explains how those names get picked.

We think that name should belong to the independent shop that installs the system right and stands behind the work.

Who installs it and who stands behind it

HVAC owners we work with describe the job the same way. They want it done right. They don't want to be the company that talks a customer into a replacement when a repair would do.

One HVAC owner we work with told us: “What matters the most is who installs it, and are they willing to stand behind what they're providing.”

Another told us: “We're not pushy. We're not upsellers.”

Homeowners have heard the other version. Spend an hour in Bay Area threads on Reddit and the same worries come up. Replacement and heat pump quotes of $18,000 to $75,000 and up, with people hunting for a lower number somewhere else. Commission-paid salespeople blamed for inflated quotes, and technicians pushed to sell. One Bay Area homeowner on Reddit wrote, “Not a single hvac contractor who gave me the quote has done any manual j calculation.” The advice that comes back is to get three quotes and include a small local company. Another Bay Area homeowner on Reddit wrote, “My rule is to get three quotes, with at least one a small company.” The firms that get praised are the ones that showed up the same day, ahead of a heat wave.

Then there's the weekend heat day. The caller wants to know who can come today. If your Google profile, your phone answering and your reviews aren't ready, that call goes to someone else.

Your technicians and your reputation are why customers stay with you. HVAC SEO should put that in front of the homeowner before they ever pick up the phone.

What HVAC SEO and AI visibility actually cover

HVAC SEO gets your company onto the first screen when a homeowner searches for AC repair, furnace repair, a new system or a maintenance plan, in the Google Map Pack, in regular results, and in the answers from ChatGPT, Google AI Mode and Google AI Overviews. AI visibility is the part that tracks whether those answers name you, and what they say when they do.

It's built for independent, family-owned HVAC companies in San Jose, Santa Clara, Gilroy, Morgan Hill, Campbell and nearby that want steady repair, replacement and maintenance-plan calls from homeowners in their own area.

What's included in HVAC SEO

Everything is built around the services you sell and the cities you serve.

  • Call and lead tracking, so you can see which calls and forms came from your Google listing, your website or somewhere else, and which became jobs.
  • Google Business Profile work on your hours, a tracked appointment link and the details customers act on before they call.
  • A listings audit and cleanup, so old business names, phone numbers, addresses and hours get corrected and every directory tells the same story.
  • A page for each service and each city you cover, repair, replacement, maintenance plans and more, with real local detail and photos taken from what your technicians see in homes.
  • Review-ask scripts your technicians and office can use with every customer.
  • Schema markup that describes your services, areas and FAQs accurately to search engines.
  • Weekly AI visibility checks on the questions homeowners ask, across ChatGPT, Google AI Mode and Google AI Overviews, with Gemini and Perplexity added as we go.
  • Plain-language reporting tied to calls and booked jobs, with a review every quarter.

We don't run Google Ads. This work builds things you own.

A simple process

Free AI visibility audit. You enter your site, we crawl the pages that matter, score the signals AI answer engines rely on, and show you the gaps.

Set up and fix. We start with tracking so we know where your calls come from, then correct your Google profile and listings, then build the service and city pages. We ask for access to your Google Business Profile, your website, and your call and job records. If you build sites for HVAC contractors, ask about our white-label SEO for web designers and agencies.

Ongoing growth. We repeat the AI checks every week, add pages and reviews, and report on calls and jobs in plain language.

What this looks like for one South Bay HVAC company

A South Bay HVAC company we work with started with tracking that barely worked. We set it up properly, cleaned up its listings, rebuilt its service and city pages, and began checking AI answers every week.

Calls from its Google Business Profile went from 60 to 89 over the same weeks of 2025 and 2026 (mid-June to early September), up 48% year over year.

One company's numbers, not a promise about yours.

HVAC SEO questions

What does HVAC SEO include for a small company?

It covers the Google Business Profile, your listings, a page for each service and city you cover, review requests, call tracking and schema markup, plus weekly checks on what ChatGPT, Google AI Mode and Google AI Overviews say about HVAC companies in your area. Each piece is set up around the services you sell and the cities you serve, and reported against calls and booked jobs.

Can you guarantee we'll show up in ChatGPT or Google's AI answers?

No. Nobody controls those answers, and they change from one run of the same question to the next. We can measure them. Every week we ask the same homeowner questions and record how often your company is named, where it appears in the answer, and which competitors are named instead. What we do control is the work that gives Google and AI a reason to name you: an accurate profile, clean listings, strong service pages and steady reviews.

How is AI visibility different from regular local SEO?

Local SEO aims at the Google Map Pack and regular search results. AI visibility covers what ChatGPT, Google AI Mode and Google AI Overviews say when a homeowner asks who to call, and those answers often name only one or two companies. The work overlaps because AI tools pull from your profile, listings, website and reviews, but we measure the AI answers separately.

How long until we see results?

Plan on two to four months before calls and profile activity start to move, and six months or more for the fuller picture. Timing depends on your market and where your profile, listings and website start. We report the numbers as they move, so you see progress or the lack of it in the data.

Do you run Google Ads?

No. We don't manage Google Ads or pay-per-click campaigns. The work builds things you own: your Google profile, your listings, your website pages and your reviews.
